Focusing arguments upon sound knowledge: common fallacies of logic and rhetoric

debate 2Dealing with change usually involves debate: what to change, why, where, when, how and who?

There is often the danger that skeptical inquiry can creep towards defensiveness and cynicism. Here are some things to challenge when these attributes appear in negative arguments presented by others (adapted from Paine 2013):

POOR responses in discussions include:

  • Attacking the person not the argument, or stereotyping a position to make attacks easier.
  • Relying on ‘authority’. Hierarchy should make no difference, one person’s opinion should be no weightier than another’s (both are, after all, just opinions) – what are the facts?
  • Observational selection (counting positives and forgetting the negatives, or vice versa).
    ● Statistics of small numbers
    (such as drawing conclusions from inadequate sample sizes)
    ● the ‘sample of one’: using a single case which could be an extreme outlier rather than the norm
  •  ‘conveniently’ considering only two extremes to make the opposing view look worse:
    ● Excluding the middle options in a range of possibilities
    ● Short-term v long-term: “why pursue research when we have so huge a budget deficit?”.
    ● Slippery slope – unwarranted extrapolation “give an inch and they will take a mile”  – would they…always?
  • Misunderstanding the nature of statistics
  • Confuse correlation & causation (cause & effect):
    ‘it happened after so it was caused by’ – is this really justified?
  • Appeal to ignorance
    (but – absence of evidence is not evidence of absence).

To address these arguments ask: what is the purpose of the discussion? what do we know? what are the facts? what are we assuming? what knowledge can we reasonably base our decision making upon? how can we examine, predict and monitor outcomes?

As Deming says, most of what is important is unknown or unknowable, but we don’t assume that it doesn’t exist.

Bring the skeptics into the argument, involve their questions in the testing and development of ideas. Make resistance useful.

Conversations, Not Just Words

One of my favourite thinkers in the areas of  innovation, strategy and change leadership  is Harvard business professor, Rosabeth Moss Kanter .

A blog she wrote has relevance to the Social Sciences Change Academy and to the University more widely. It’s entitled Ten Essentials for Getting Value from Values  and in it she first confirms what we all know – that the ‘values’ words contained in vision and mission statements and in strategic planning documents across many organisations are eerily similar and are usually somewhat generic (eg. respect,  trust, equality, etc. – in fact, some of the same words we have used in describing what we say we care about within the Social Sciences Change Academy).

What can we possibly take from sets of words that could be used to describe any organisation? I agree with the view of Rosabeth Moss Kanter; the value comes not from the words themselves but from the conversations and dialogue that they have the power to initiate.

I was in a meeting very recently where we discussed ‘inclusivity’ and ‘diversity’ as two words that underline what we want to achieve at U of Kent in supporting the student experience. To me, these words describe the values of what the group is working to achieve. As Professor Moss Kantor states “Values are aspirational, signaling long-term intentions that guide thinking about the future.” But how do we make time for these conversations that make values real over time? Aren’t we all just too busy getting the work done? Here are just a couple of options:

One way is to intentionally combine different sets of individuals across a range of roles and functions in project work so that a larger group can contribute to work to be done – individuals who are perhaps beyond the range of what sometimes may seem to be ‘the usual suspects.’ Be sure to include discussion on the values underpinning the work from the outset.

Another way is to find out what others are up to. This then can help us make values connections across seemingly disparate areas. An easy way to do this is through social media. One of the biggest benefits I find from twitter, for instance, is that it gives me quick access to a range of what is going on within and outside U of Kent.

In 10-15 minutes, I can read the latest newsletter from the School of Anthropology and Conservation (@SACA_Kent), catch up on Kent Union Sabbatical Officer Kenny Budd’s most recent blog (@kbuddinyourface) and see at a glance what the THE (@timeshighered) has to say about the latest HE league tables. I can often then have more productive conversations because I know a little to start with about a wider range of activities than I would otherwise have time to explore; how else would I know that a big long term priority for @KentUnion is an improved facility – for, you guessed it, conversation, meetings, and network development.

What can we all do? Get a conversation going about values. Having coffee or lunch with someone we don’t normally interact with is a simple way to start. What are they working on? What is important to them? How might this intersect with the work we are doing? Values then start to become both real and shared.

Change and work: more misplaced assumptions

Conventional wisdom has tended towards considering change in the context of ‘programmes and projects’. However this approach does not easily lend itself to embedding change into day-to-day work. For example a common misconception is to use ‘training’ as a method to secure change, when other influences need to be addressed first. A second commonly ineffective method is to use ‘communication’ (telling people about the change), but this will have little impact in terms of real change.  Leandro Herrero (2006) recognises this misconception and suggests that the most important focus should be on behaviours. Seddon (2005) emphasises that work behaviour driven is by a change in thinking; how we see what we do and why we do it.

The change of perspective is subtle but important; for example there is the misconception that “New processes and systems will create the new necessary behaviours.”  Herrero (2006) suggests that instead it is new behaviours that are needed FIRST  to support new processes and systems. If you change a system first, people will adapt their behaviour BUT it may not be the behaviour that you want – it will depend on a variety of other factors. If you s=get the thinking right first then the design of improved systems will follow.

This brings us to challenge a third misconception, “People are rational and will react to logical and rational requests for change”; often we are individually and collectively much more complicated. Instead, people’s behavioural changes only happen if they are reinforced; leaders need to walk the talk and be consistent in the way they prioritise, make decisions and use resources in line with the change they expect to see (Seddon 2005).

Part of this is to embed continuous improvement and a culture where change is expected – a normal part of work. This is change with purpose, seeking improvement (rather than change for change’s sake). This contradicts a further misplaced assumption that “After change you need a period of stability and consolidation”  – on the contrary, we need a culture of continuous improvement, involving an on-going dialogue about what works and what doesn’t work and a mentality that makes things happen. Establishing these new behaviours as a routine means that momentum can be maintained.

Change is a balancing act!
